[0:04:39] Chapter 01: Welcome to the Hospitality Economy
- What’s the difference between service and hospitality?
Service is black and white (doing job with competence/competency)
Hospitality is color (you make people feel great about the job you’re doing for them)
- You need to be unreasonable to see a world that does not yet exist
- Unreasonable Hospitality is selfish - “it feels great to make others feel good”
[0:19:44] Chapter 02: Making Magic in a World That Could Use More of It
- “People will forget what you do. They’ll forget what you said. But they’ll never forget how you made them feel.” - Maya Angelou
- Dinner at a famous chef’s restaurant after mother’s passing - “during a terrible dark time, the chef offered a ray of light in the form of a meal neither one of them would forget”.
- Intention means every decision matters. To do something with intentionality means to do it thoughtfully, with clear purpose, and an eye on the desired result.
- Story about a restaurant who treated the people that worked there better than the guests and customers
- Danny’s big idea was hire great people, treat them well, and invest deeply into their personal and professional growth and THEY would take great care of the customers
- It’s easier to learn the right way to do this at the high end then it is to break bad habits. You can take it down a notch, but it’s harder to go the other way
[0:50:00] Chapter 04: Lessons in Enlightened Hospitality
- Two things happen when the best leaders enter a room, they straighten up and smile
- Story about a champagne bottle in the freezer. Sommelier goes to their house, champagne tucked in the fridge with a tin of caviar, a box of chocolates and anniversary card.
- They wanted to make all guest experiences seemless and delightful
- “Feed the meter” was a step of service. The host would ask “How’d you get here tonight” and if the answer is “we drove”, he’d follow up with “cool, where’d you park” and if it was a meter, he asked which car was there. A grace note, a sweet but non-essential addition to your experience. An act of hospitality. But a gift, worth $0.50 blew people’s mind.
- Enthusiasm is contagious. “All it takes for something extraordinary to happen is one person with enthusiasm”
- Let your energy impact the people you’re talking to, instead of the other way around
- If a person is difficult, it’s easily to become dismissive - but maybe they need MORE love/help/hospitality because of that.
- Build a management style where it’s “cool to care”
[1:03:30] Chapter 05: Restaurant-Smart vs. Corporate-Smart
- Where do the highest paid people work? That says a lot about how the company is run.
- In restaurant-smart companies, members of the team have more autonomy and creative latitude. They tend to feel a greater sense of ownership and give more to the job. They are nimble. They don’t have a lot of corporate support, which make great businesses.
- Corporate-smart companies have all the backend systems and controls like accounting, purchasing, HR, that are needed to make them great. But systems are controls and the more control there is, the less creative they can be.
- People at the top have all the authority and none of the information.
- People on the ground have all the information and none of the authority.
- It’s not the manager’s job to take care of people, it’s everyone’s job to take care of everyone.
- Rule of 95/5. Managing 95 of your business down to the penny and spend the last 5% ‘foolishly’.
[1:36:05] Chapter 06: Pursuing a True Partnership
- Run toward what you want as opposed to away from what you don’t want
- Restaurant run equally by both sides of the wall - service and food
[1:50:10] Chapter 07: Setting Expectations
- Every leader should have someone who feels comfortable telling you when you aren’t acting like the best version of yourself
- Best advice starting at a new organization: Don’t cannonball, ease into the pool. Give yourself time to understand the organization/team/department, before you impact it.
- Figure out if a person is terrible or their ideas just different from the person doing the complaining.
- Time spent goes a long way - sitting down with someone shows them you care what they think and how they feel and it makes it that much easier to make them trust that you have their best interest in mind
- Platoon story about person would was terrible but having good direction. In talking and learning about the person, turned worst guy in platoon into one of the strongest asset.
- A leader is responsible for finding the strengths of people on the team, despite how buried those strengths might be
- Story of a person who couldn’t remember about food because he wasn’t passionate about it, but was incredibly organized and a natural leader - converted him to expediter
- Keep emotions out of criticism:
Criticize the behaviour, not the person
Praise in public, criticize in private
Praise with emotion, criticize without emotion
- Receiving praise, especially infront of your peers, is addictive - you always want more
- Once a month, the managers vote for one person that had gone above and beyond
- Unironed shirt story: New managers want to be liked - so you don’t say anything when you see minor infractions but that builds but and then you have a conversation and it’s emotional. The conversation goes poorly.
- Every manager has a fantasy their team can read their mind, but you have to make your expectations clear and your team can’t be excellent if you can’t hold them accountable to the standards you’ve set. You can privately normalize the corrections by making them quickly.
- Consistency is one of the most important and underrated aspects of being a leader - a person can’t feel safe at work if they’re apprehensive of what version of their manager they’re going to encounter on any given day. Control your mood.
- If you mess up, apologize - not for the feedback itself, but the way it’s delivered
- Employees who aren’t succeeding fall into two camps - the ones who aren’t trying, and the ones who are. The result is the same but you have to help them differently. You have to move heaven and earth to help the people trying.
- You need to slow down to speed up.
[2:30:14] Chapter 08: Breaking Rules and Building a Team
- If you ask “Why do we do it this way” and the answer is “that’s the way we’ve always done it”, that deserves to be looked at again
- Hire the person, not the resume
- Start everyone as a kitchen server, the lowest level job, even a general manager. This also helped with the weeding - if they complained, it wasn’t a good fit.
- Every hire sends a message. Bring in someone who’s optimistic, enthusiastic, and really cares, and they can inspire others around them to care and do better. Hire someone lazy, and it means your best team members will be punished for their excellence, picking up the slack so the overall quality doesn’t drop.
- The best way to reward and respect the A players on the team is to surround them with other A players. This is how you attract more A players. You can’t expect someone to give all of themselves if you put them alongside someone who isn’t willing to do the same.
- When you hire, could this person be one of the top people on the team? They don’t have to be there yet, but they should have the potential to be.
- Story about “Cool to care” Brian, who was unapologetically himself
- When you find a group that cares about the same things you care about, you don’t have to hide your passions, you can sing them from the rooftops
[2:53:03] Chapter 09: Working with Purpose, on Purpose
- Don’t try to be all things to all people. If your business involves making people happy, then you can’t be good at it if you don’t care what people think. The day you stop reading criticsm is the day you become complacent, and irrelevance won’t be far behind.
- As with most creative endeavors, there’s no clear right or wrong. The choices you make are always subjective and a matter of opinion. What criticsm offers you is an invitation to have your perspective challenged or at least grow by truly considering it.
- You grow when you engage with another perspective and decide, to decide again.
- Language is how you give intention to intuition and how you share your vision with others. Language is how you create a culture.
- Choose conflicting goals (in this case, Hospitality and Excellence)
- Integrative Thinking - You need to be good at both - it’s not an ‘either’,’or’, it’s an ‘and’
- Multiple, conflicting goals force you to innovate
- Serving other humans can feel demeaning unless you first stop and acknowledge the work and impact you can have when you’re doing it
- When you’re really, really nice to people, they’ll be really nice to others who will in turn, pay it forward
[3:13:58] Chapter 10: Creating a Culture of Collaboration
- Choose worthy rivals, another ‘company’ that does one or more things better than you and sets you on a path of constant improvement
- Tap into their passions, then give them their keys
- Ownership Program
- “Success comes in ‘can’s, Failure comes in ‘can’t’s”
- Person who completely transformed once in a leadership role. Like he didn’t want to commit to greatness unless he was in charge.
- When he gave the team responsibility, they became more responsible and stepped into roles, elevated by his trust in them
- If you mentor someone to full ownership, your job becomes easier in the long run
- Ownership program is voluntary - all that was asked is they were interested, curious, and have inklings of a passion
- ‘It might not work’ is a terrible reason not to try
- It’s much easier to NOT share ownership, at least at the start. This is the ‘it’s quicker to do it myself’ problem. But refusing to delegate because it might take too long to train someone will only get in the way of your own growth.
- If you insist on a manger with manager experience, you’ll never be able to promote a promising person into the role and it’s impossible to promote someone if they have all experience they need
- Often, the perfect moment to give someone responsibility is before they’re ready. Take a chance and the person will work extra hard to prove you right.
- The best way to learn is to teach - if you’re going into a test, go in as if you’re going to have to turn around and teach it
- As more and more people led ‘classes’, they acted more like leaders
- One of the most important tenats of public speaking:
Tell them what you’re going to tell them
Tell them
then tell them what you’ve told them
- Public speaking is a leadership skill. Being able to communicate your own excitement is a powerful way to engage the people who work for and with you
- Collaboration is mandatory for new hires
- A lot of good comes from empowering the most junior staff. Once someone realizes how good it feels to make an active contribution, they would actively look for a way to do it again
- Listen to every idea - the team has to know the door is always open to ideas. There’s a better way to do EVERYTHING. If there’s an idea for how we can improve, I wanna hear it.
- If you dismiss someone with an idea, you’ll extinguish a flame that’s difficult to rekindle
- Great leaders create leaders
[3:50:08] Chapter 11: Pushing toward Excellence
- Excellence is the culmination of thousands of details executed perfectly
- It may not be possible to do everything perfectly, but it may be possible to do many things perfectly.
- If you break down everything and improve each thing by 1%, you’ll get a significant increase when you put it all together
- Story about improving lighting, music, speed before and after the food, improving communication through sign language
- “Finish strong, the one-inch rule” - stay present and follow through all the way to that last inch
- Story about person sending back steak due to ‘improper’ cook - “Being right is irrelevant” / “Their perception is our reality”
[4:15:38] Chapter 12: Relationships Are Simple. Simple Is Hard.
- Don’t go to bed angry - people usually want to be heard more than they want to be agreed with
- Swap sides on argument helps you not get stuck on “your idea” and more on “what’s right” for the organization
- Concede the win if “That’s important to me” - whoever cares more about the issue can have their way. This can’t be abused.
- Managing staff comes down to two things - how you praise people and how you criticize them
- The 5 Love Languages - the 5 ways people prefer to show and experience love -

- People tend to show love in ways they like to recieve it
- You have to know the people you’re working with - some people are totally pragmatic about criticism, correct them privately and without emotion and they’ll recieve the message in exactly the spirit in which it’s offered
- Some folk are sensitive - it’s usually they want to do a good job and feel deeply wounded at any suggestion that they haven’t
- There are people that can’t or won’t hear what you’re saying unless it comes with some thunder
- One way that never works is sarcasm - it’s always the wrong medium for a serious conversation
- IF you give someone a note of something they could be doing differently or better, you run the risk of them losing their good will
- Praise is affirmation but criticsm is investment.
- You have to be able to graciously recieve criticsm too - if you are consistently defensive, push back, or justify your mistakes, people will stop coming to you with notes, you’ve made it too unpleasent for them, and they’ll stop investing in you.
[4:48:41] Chapter 13: Leveraging Affirmation
- Story about praise coming directly from the sources, as opposed to passed through the manager
- Share the spotlight. If starts are great and want to leave, it’s up to the manager to create an environment where they want to stay
- “Nothing in this world can take the place of Persistence. Talent will not ; nothing is more common than unsuccessful men with talent. Genius will not; unrewarded genius is almost a proverb. Education will not; the world is full of educated derelicts. Persistence and Determination alone are omnipotent.” Calvin Coolidge
- Receiving praise feels good but the dopamine hit only lasts so long. Being intentional and using that praise to encourage, inspire, and uplift our team could shift us into a whole new gear.
[5:03:52] Chapter 14: Restoring Balance
- I can only be authentic and inspirational and restorative if I buy back the time to restore myself, this is not a passive pursuit
- Tend to yourself first, if you aren’t tending to your own needs, you can’t help those around you
- DBC - Deep Breathing Club - if a kid got through 3 DBC events, they got a shirt - the number of meltdowns went down significantly
- Story about asking for help - making eye contact and touching lapel
- Being able to ask for help is a display of strength and confidence - it shows and understanding of your abilities and an awareness of what’s happening around you
[5:19:21] Chapter 15: The Best Offense Is Offense
- Story about Michelin guide - encouraged people to drive around france to increase tire sales
- there’s no more difficult moment to be the head of a business than when there’s a massive disappointment
- When the 2008 recession hit and business was impacted, they were fortunate to have Shake Shack, as people went to affordable experiences that felt special.
- Adversity is a terrible thing to waste
- Small cuts (raindrops) started to added up (ocean)
- Maintain a journal - the goal is to maintain perspective
- When you’re working as a server, that’s the only view of the world you have. And while you may think you’ll hang on to that view forever, the truth is that once you’ve been promoted to manager, you’ll eventually find your priorities replaced by a new set.
- Perspective has an expiration date - no matter how hard you try to hold onto it.
- Unfortunately, when you lose the viewpoint of the people you’re responsible for managing, you also tend to lose your empathy for them. We would all be better leaders if we could tap back into what it felt like to be led, but it’s hard to reclaim that headspace.
- Story of journal that kept track of all the small, cost cutting wins so that, when times were good, would continue to add to the profit
- Managing expenses is playing defense, it was more fun to be creative in how you make money
- Offered a 2-course lunch for $29, instead of a $35 entree, opening a new demographic. Today’s assistant could be tomorrow’s CEO.
- When walking food to the table, walk low and slow as you pass the other tables along the way.
- Rolling a dessert card, instead of someone looking at a menu and ordering
- Story about practicing for their food critic, treating 1 table like the critic’s table every night so they would be read when the critic DID come in
- “When I started dating my wife, I called her father ‘Mister Tosi’. I knew I had earned his trust when he asked me to call him Gino. Informality is something you earn.
- Amped up the formality at first to earn their trust, and then once the trust was earned, we shifted expectations
- The servers were less excellent than their proficient colleagues - but they were so focused with the interaction with their guests that the bonds they created was much stronger. The first group was attentive, the second paid attention.
- Being present is caring so much about what you’re doing, you stop caring about what you need to do next
[6:03:30] Chapter 17: Learning to Be Unreasonable
- Returning from being ranked 50th best restaurant in the world (prologue story)
- After a setback, it’s the leader’s team to take their team through their own emotional reckoning, from disappointment, to motivation, and to chart the course ahead - everyone has to be aligned with what you’re going to do next
- If you don’t have the courage to state a goal out loud, you’ll never achieve it.
- The opposite of a good idea should also be a good idea.
- Remove podium at EMP - they are welcomed by name.
- Maître d’ would google the names on the reservation, creating a cheat sheet for each seating. Maître d’ is also the person confirming the reservation, to help build relationships right away
- “We try harder”.
- For people leaving, coat check room and new smaller ondeck coat check room - transfer coat to ondeck coat room so when people are leaving, they’re standing there, with their coats
- Dishes listed by principal ingredient so people could eat what they wanted, but a surprise
- Story about asking guests what they don’t like - showing vulnerability allowed others to express their vulnerability
- Chef’s table in kitchen as guests stood while enjoying a single course - allowing that experience to be offered to lots of people
- For paying the bill, they dropped off the bill with a bottle of free alcohol and said “help yourself”. They solved the problem of the bill by giving more, not less.
[6:33:25] Chapter 18: Improvisational Hospitality
- Nothing more flattering than someone coming to the restaurant with luggage - it means they’ve chosen you to be your first or last memory of the city
- Story about street hot dog and overhearing the guests hadn’t eaten a NY hot dog. People said it was, not only the highlight of the meal, but the highlight of the trip. They’d be telling that story for the rest of their lives.
- “Dreamweaver” role, painter
- There was a lot of emphasis on the word “Legend”, which meant it was a story to tell. People put effort into marriage proposals because they know they’re going to be telling that story for the rest of their lives.
- It was a responsibility to give a memory so good, it would enable them to relive their experience with them - the gift wasn’t the hotdog, it was the story
- +1 Card, little cards that had more information a question commonly asked
- The value of a gift isn’t what went into giving it but how the person recieving it feels.
- People confuse luxury and hospitality. Luxury means giving more, Hospitality means being thoughtful
- Stories about real estate and car dealership ‘legends’
[7:12:16] Chapter 19: Scaling a Culture
- When you’re trying to level up, it’s easy to psych yourself out by focusing on everything you don’t know, but you’ve got to have faith in your ability to figure it out - growth happens outside of your comfort zone
- Story about buying the restaurant.
- I’m always surprised when people spend a fortune on a new project, then skimp on training the people on bringing that project to life. An example of Penny-wise, Pound-foolish
- Marry someone better than you :)
- Leaders say sorry.
